Being available is not the same as moving work forward

Someone finishes the day in Luanda while a colleague is still working in Brazil. If the message is only “Can you look at this?”, the colleague must ask what is needed, and the answer may wait until tomorrow. Distance did not create the problem; it made missing context more expensive.

Evaluate work through agreed outcomes, quality, and communication of blockers. “Online” status says little about difficult analysis or work done without constant connectivity. This does not remove accountability; it makes it more concrete than watching presence indicators.

Write the working agreement

Agree where decisions and tasks live, which channel fits each topic, and reasonable response times. Distinguish routine questions from urgent incidents. For emergencies, define an on-call owner or escalation path instead of making every message demand an immediate reply.

Use time-zone-aware invitations for international meetings and review seasonal clock changes. Share the inconvenience when no time works comfortably for everyone. Make decisions available in writing so missing a discussion does not mean missing essential information.

Make a handoff someone can continue

A useful handoff includes the goal, current state, work link, next step, and blockers. Add what you tried and what should not be repeated. “The integration fails” is less useful than “Authentication works; creation fails in this case; the log is here; this field needs checking.”

Keep context in appropriately controlled tools, avoiding sensitive data scattered across chats. A reference source reduces conflicting versions. Use calls when text no longer resolves ambiguity, then return the conclusion to the shared record.

Try a one-page agreement

Define channels, response windows, collaboration hours, emergencies, and a handoff template. Try it for two weeks and review avoidable waiting or unnecessary pressure. Adjust together. Independence grows when people know how to proceed and when to ask for help.
